Ridley draws a working distinction. Invention is coming out with a prototype of a new device or a new social practice. Innovation is turning that device into something practical, affordable, and reliable that people want to use and acquire, which means driving prices down, driving reliability and efficiency up, and persuading other people to adopt it. Edison is his case: mainly an innovator rather than an originator, taking other people's ideas and turning them into practical propositions, and the source of the 1% inspiration, 99% perspiration line. The framework is a reallocation rule. Once you accept the split you stop treating the idea as the asset, you resource the cost and reliability curves properly, you treat adoption as engineering work, and you fix a credit system that puts whoever placed the last stone in the arch on a pedestal while ignoring who built the rest of it.

    Classify the work

    Decide whether what you have is an invention, a prototype of a new device or practice, or an innovation, something practical and affordable people will actually acquire. Most teams are further from innovation than they think.

    Pro tip A working demo is an invention; a thing a stranger pays for and keeps using is an innovation.

    Watch out Do not let a compelling demo be mistaken for evidence of adoption.

    Drive the price down

    Treat cost reduction as a primary innovation activity, not a later optimisation. Set a target unit cost derived from what mass adoption requires and work backwards.

    Pro tip Track cost per unit of value delivered over time; a flat curve means innovation has stopped.

    Watch out Cost cuts that reduce reliability move you backwards on the next step.

    Drive reliability and efficiency up

    Make the thing boringly dependable. Reliability is what converts a novelty into infrastructure that people build habits and businesses on.

    Pro tip Instrument failures and publish the rate internally so it becomes a tracked number, not a vibe.

    Watch out Early adopters forgive failures that mainstream users never will.

    Do the persuasion work

    Adoption has to be won person by person and institution by institution. Ridley treats persuading other people to adopt as a core part of innovation rather than a downstream sales function.

    Pro tip Find the equivalent of a national champion who will carry your case to a whole population of users.

    Watch out Assuming a superior product sells itself is the most common way inventions die.

    Watch out Patent and prize systems keep pushing credit toward the individual originator; you have to counteract that deliberately.

In the wild

Edison as innovator, not originator

Ridley points out that Edison was not necessarily coming up with original ideas. He was taking other people's ideas and turning them into practical propositions, which is why the 1% inspiration and 99% perspiration line came from him. Ridley's stated goal in the book is to rescue the perspirators from obscurity and slightly relegate the inspirators, who always think they deserve the most credit and sometimes complain about not being rewarded enough because the original idea was theirs. Charles Townes captured the same attitude with the story of a rabbit and a beaver looking at the Hoover Dam.

The historical record credits originators, while the value was created by the people who made things practical.

Borlaug innovated on someone else's dwarf wheat

Norman Borlaug did not invent short-strawed high-yielding wheat. The varieties reached him through a chain running back through Burton Bayles, Orville Vogel, Cecil Salmon, and Gonjiro Inazuka. What Borlaug did was the innovation work: developing varieties that could handle higher applications of fertiliser and therefore produce greater yields, then persuading India and Pakistan to take them up, with M.S. Swaminathan doing a huge amount of the persuasion inside India. The adoption work, not the original cross, is what kicked off the green revolution.

Famine was driven largely extinct on the Indian subcontinent and India became a food exporter.

Common mistakes

Guarding the idea instead of shipping it

Teams spend on secrecy and patents while the cost and reliability curves stay flat. Ideas are a dime a dozen; the practical, affordable, reliable version is the scarce thing.

Treating adoption as someone else's job

Persuading people to use the thing is part of innovation. Handing it entirely to a sales team after the fact separates the feedback from the people who can act on it.

Rewarding only the last stone in the arch

Prizes, patents, and internal recognition that single out one originator pull talent toward ideation and away from the perspiration that creates the value.
